# Founder decisions briefing: weekly, monthly and quarterly editions

**Scope:** US pre-seed to Series A businesses, usually 2–50 employees. Evidence reviewed 28 October 2026. Advice is about the *process*, not a promise of an outcome.

# Edition 1 — Weekly founder decision briefing

**Proposed subject:** The pivot question isn't “is growth down?” — 28 October 2026
**Preview:** Two ways to challenge your preferred strategy, plus one financing boundary worth knowing.
**Editorial status:** ready-to-edit draft using source checks completed 28 October 2026; not sent and not evidence of a new weekly incident.

### The decision of the week — pivot, narrow or persist?

A weak quarter is not, by itself, proof that the company should change markets. A more useful question: *what evidence would show that the current customer and revenue thesis is still worth a further experiment?* Dalton Caldwell's YC lecture draws a distinction between legitimate reasons to change direction and pivoting simply to avoid difficult sales work. [All about pivoting — Y Combinator](https://www.ycombinator.com/library/6p-all-about-pivoting)

**Try this in 20 minutes:** write the three alternatives; list two pieces of evidence supporting the current plan and two contradicting it; assign one small experiment to distinguish them. You need a review date, not a motivational quote.

### Field note — ask customers what they already did

YC's **How To Talk To Users** shows why selecting interviewees and avoiding leading questions matter. Replace “would you pay?” with a question about the last occasion they actually purchased, switched or deferred a solution. The business decision remains yours; interview evidence is an input, not a forecast. [How To Talk To Users — Y Combinator](https://www.youtube.com/watch?v=z1iF1c8w5Lg)

### Rule boundary — paid fundraising introductions

If an adviser offers investor introductions and wants a payment linked to the size or success of the round, investigate regulatory status *before signing*. The SEC flags investor-finding and transaction-based compensation as broker-dealer indicators. Get US securities counsel for the actual facts. [Broker-Dealers — US SEC](https://www.sec.gov/resources-small-businesses/capital-raising-building-blocks/broker-dealers)

### The two-minute desk tool

**Pivot-or-Persist Blind-Spot Diagnostic:** “What would I need to observe in the next sprint to keep this plan alive?” List demand, cash, capacity and the earliest stop condition. **Action:** download the decision memo template; no email needed to see the questions.

### Three questions for next week's board conversation

1. What evidence, absent from the deck, would we want to see before we approve the commitment?
2. If no new capital arrives, what is the earliest irreversible cost?
3. Which person can challenge us without benefiting from the answer?

# Edition 2 — Monthly decision and capital digest

**Proposed subject:** October 2026 | Venture headlines and the founder's real funding choice
**Preview:** Concentrated VC dollars, changing legal assumptions and a hiring reality check.
**Period:** public releases and information available by 28 October 2026.

### The headline can mislead

The Q3 2026 PitchBook-NVCA Venture Monitor reports **$515.8 billion in US venture deal value through September**, of which **82.7%** is attributed to AI companies, with Q3 activity of **$98.4 billion across an estimated 5,012 deals**. Those are broad venture-market statistics, **not** a proxy for whether a typical seed company will raise money on acceptable terms. The report says funding and exits are highly concentrated. [PitchBook-NVCA Venture Monitor, Q3 2026](https://nvca.org/pitchbook-nvca-venture-monitor/)

**Founder decision:** compare what each proposed fundraise or budget path does to cash and control *at your actual company*, not at the market's aggregate level. For a post-money SAFE, evaluate stacked instruments and conversion rights, not just headline cap. [The SAFE — Y Combinator](https://www.ycombinator.com/safe)

### Executive hiring: what advertised ranges can and cannot say

One Cardless Chief of Staff listing gives **$150,000–$235,000 base**, plus equity and benefits; an individual advertisement is not a stage-wide pay benchmark. Before turning a founder bottleneck into full-time headcount, define the decisions and outcomes that role would own. [Chief of Staff, Office of the President — Cardless job listing](https://jobs.ashbyhq.com/cardless/dd3ece39-47ea-4947-83c4-70b7636f20af/)

**Try this:** compare a full-time role with an interim operating assignment and a bounded decision review on cost to first evidence, handover and reversibility.

### Regulatory watch: don't rely on a national noncompete ban

The FTC states that its national noncompete rule is **not in effect**. Its February 2026 rulemaking action removed the vacated rule text from the CFR, leaving founders to check actual agreements and applicable law. [Noncompete Rule — Federal Trade Commission](https://www.ftc.gov/legal-library/browse/rules/noncompete-rule)

### What to read next

- **Should I pivot with limited runway?** Use cash downside, customer signals and a dated stop condition.
- **Is investor-paid coaching confidential?** Require three-party reporting agreements; the ICF's ethics code covers client and sponsor boundaries. [ICF Code of Ethics, effective 1 April 2025](https://coachingfederation.org/credentialing/coaching-ethics/icf-code-of-ethics/)
- **Does our adviser have actual dissent evidence?** Request a redacted example where the adviser changed their view, not simply a founder endorsement.

### Reader question

Send a *redacted* description of the next decision, the date and the advice you have already received. The desk can research selection criteria and specialist categories without asking for a confidential board pack at first contact.

# Edition 3 — Quarterly independent founder outlook

**Proposed subject:** Q4 2026 outlook | Make the next commitment reversible where possible
**Preview:** Funding concentration, supply-side coaching growth, AI and the case for bounded decision reviews.
**As-of:** 28 October 2026. This is an outlook framed as scenarios, not a prediction.

### Signal 1 — Big venture totals do not equal universal access

NVCA's Q3 2026 monitor reports **$108.5 billion** of US venture fundraising through Q3, with funds of **$500 million or more capturing 78.1% of capital** while accounting for **6.0% of closed funds**. This concentration is material context for seed CEOs weighing a funding-dependent growth plan, but it does not determine an individual company's probability of raising. [PitchBook-NVCA Venture Monitor, Q3 2026](https://nvca.org/pitchbook-nvca-venture-monitor/)

**Decision implication:** maintain a funding-delay case and a lower-cash alternative; agree in advance what happens if no viable terms arrive by the latest safe date.

### Signal 2 — Coaching supply is a growing adjacent market, not evidence of buyer outcomes

ICF's 2025 global study estimates **122,974 coaches worldwide** and **$5.34 billion** in annual coaching revenue, with 10,035 survey responses. These are worldwide *coaching* figures, not US founder-decision-advisory revenue. More available coaches can improve discovery, but selection must still establish decision fit and independence. [2025 ICF Global Coaching Study](https://coachingfederation.org/resources/research/global-coaching-study/)

**Decision implication:** buy a documented method and disclosure regime, not a category label.

### Signal 3 — AI reduces the price of option generation, not the need to validate

NIST's generative AI risk profile is voluntary guidance for identifying and managing system risks. For founder decisions, a draft pre-mortem from an AI assistant should be labelled as hypotheses until the financial and customer claims are independently checked. [NIST Generative AI Profile, AI RMF](https://www.nist.gov/publications/artificial-intelligence-risk-management-framework-generative-artificial-intelligence)

**Decision implication:** use AI for an initial list of alternative explanations; pay a human specialist only when they add evidence, context or negotiation expertise the tool cannot establish.

### Three possible Q4 decision environments

| Scenario, **not forecast** | If this happens | Founder response |
|---|---|---|
| New funding takes longer than modelled | Cash cushion declines | Revisit hire and fixed-cost commitments; fund only evidence-producing tests |
| Existing customer demand strengthens | More credible expansion case | Check unit economics and avoid extrapolating from a single cohort |
| Board and CEO disagree on direction | Decisions stall | Separate facts, assumptions and interests; commission a narrow independent challenge |

### Quarterly action list

- [ ] Recompute runway using actual commitments and downside receipts.
- [ ] Review two consequential commitments for reversibility and owner.
- [ ] Refresh adviser disclosure, confidentiality and AI-processing terms.
- [ ] Select one focused external review with a defined question and deadline.
- [ ] Archive decision rationale and the signal that would overturn it.

**Editorial note:** No projected market growth figure, adviser rate or probability of a successful decision has been verified for this new research category. The quarterly outlook should be refreshed when relevant primary releases change.
