Before drafting a chief-of-staff or VP Sales role, write the decisions the person will own in their first 90 days; estimate the fully-loaded cash draw; identify the skill only a full-time insider can supply; and compare with interim help. Review cash/runway sensitivities and interview the affected teams. If the underlying problem is simply lack of clarity over which decision to take, fix the decision first rather than hiring around it.
