# Expert interviews: questions that reveal actual decision quality

**Scope:** US pre-seed to Series A businesses, usually 2–50 employees. Evidence reviewed 28 October 2026. Advice is about the *process*, not a promise of an outcome.

## Editorial standard: invitations are not interviews

The people and organisations below are **possible expert invitees based on public work**, not confirmed interview participants or endorsements of this desk. There are deliberately **no invented quotations**. Every proposed exchange includes the buyer's decision, why it matters, what a useful answer should cover and a clearly empty quote slot. Ask permission and approve exact wording before publishing any answer or image.

## Interview agenda A — Startup pivot and demand evidence

**Potential expert source:** Dalton Caldwell, Y Combinator, whose public lecture explores reasons to change direction and reasons not to; Gustaf Alströmer, whose YC Startup School teaching deals with user research. [All about pivoting — Y Combinator](https://www.ycombinator.com/library/6p-all-about-pivoting) [How To Talk To Users — Y Combinator](https://www.youtube.com/watch?v=z1iF1c8w5Lg)

### Q1. Which signals say a seed CEO is learning rather than merely enduring?

**Why buyers care:** Persistence can look like discipline even after the evidence weakens. **Good answer covers:** cohorts versus anecdotes, observed customer commitment, rate of learning, a dated threshold, and distinct criteria by sector. **Follow-up:** “Which observation would change your own view?” **Expert quote:** *[Pending interview — do not publish as a quote]*.

### Q2. How do you separate poor distribution from a business model that is fundamentally wrong?

**Why buyers care:** A new marketing channel may be cheaper than a pivot. **Good answer covers:** consistent target segment, price sensitivity, activation and repeat usage, founder-led selling, and an experiment that separates channel from product. **Expert quote:** *[Pending interview]*.

### Q3. What customer-interview answers should a founder actively distrust?

**Why buyers care:** Politeness can be confused with payment intent. **Good answer covers:** behavioural questions, recent actual buying decisions, reference alternatives, the limits of self-report, negative sampling and not leading interviewees. **Expert quote:** *[Pending interview]*.

## Interview agenda B — Coaching, constructive dissent and sponsors

**Potential invitee:** Jerry Colonna / Reboot, whose published podcast examines leadership and hard company decisions; an ICF ethics practitioner for sponsored-coaching questions. These are editorial prospect suggestions, not confirmed participants. [Reboot Podcast, episode catalogue](https://www.reboot.io/podcast/) [ICF Code of Ethics, effective 1 April 2025](https://coachingfederation.org/credentialing/coaching-ethics/icf-code-of-ethics/)

### Q4. How does an adviser disagree with a founder without becoming another shadow CEO?

**Why buyers care:** Founders buy challenge but fear loss of decision ownership. **Good answer covers:** explicitly contracted roles; evidence versus judgement; privately recorded objections; respectful challenge; and when the founder may ignore the recommendation. **Expert quote:** *[Pending interview]*.

### Q5. What would a real constructive-challenge work sample look like?

**Why buyers care:** Most testimonials cannot show dissent. **Good answer covers:** redacted initial belief, competing hypotheses, evidence sought, contradictory discovery, documented reasoning, and boundaries on outcome attribution. **Expert quote:** *[Pending interview]*.

### Q6. What exactly should a founder know before accepting investor-paid coaching?

**Why buyers care:** The payer may have different information needs. **Good answer covers:** who is the client, confidentiality limits, who receives summaries, what is recorded, consent revocation, conflicts, safeguarding and who handles escalation. ICF's published standards explicitly distinguish sponsor/client reporting. [ICF Code of Ethics, effective 1 April 2025](https://coachingfederation.org/credentialing/coaching-ethics/icf-code-of-ethics/) **Expert quote:** *[Pending interview]*.

## Interview agenda C — Finance, funding and authority

**Potential source:** a qualified US startup securities lawyer plus a strategic-finance practitioner; Burkland's published services illustrate financial modelling coverage, but no individual interviewee is confirmed. [Burkland: Strategic Finance for Startups](https://burklandassociates.com/services/strategic-finance/)

### Q7. What should be in a “runway reality check” before a pivot or executive hire?

**Why buyers care:** A good option can still be too expensive to test. **Good answer covers:** cash reconciliation, receivables probability, committed liabilities, hiring lead time, minimum safe cash, downside cases, financing dependencies and sources of uncertainty. **Expert quote:** *[Pending interview]*.

### Q8. What is the difference between reviewing a fundraising decision and acting as a placement agent?

**Why buyers care:** The contracting boundary may create serious regulatory risk. **Good answer covers:** what activities are involved, investor solicitation, negotiations, success-linked compensation, state-specific requirements, written scope exclusions, and referral to registered professionals. The SEC is explicit that finding investors and transaction compensation can indicate broker activity. [Broker-Dealers — US SEC](https://www.sec.gov/resources-small-businesses/capital-raising-building-blocks/broker-dealers) **Expert quote:** *[Pending interview]*.

### Q9. When does a higher SAFE valuation cap fail to make an offer better?

**Why buyers care:** Founders often compare one headline number. **Good answer covers:** stacked SAFE dilution, rights, prior instruments, side letters, option pool, governance and legal context; not legal conclusions without facts. YC describes post-money SAFE mechanics. [The SAFE — Y Combinator](https://www.ycombinator.com/safe) **Expert quote:** *[Pending interview]*.

## Interview agenda D — Hiring, governance and AI

**Potential experts:** an experienced startup recruiting/people operator; a VC board professional; an AI-risk practitioner who can interpret NIST's published voluntary profile. [Reboot podcast: How To Be a Stable Board Member](https://www.reboot.io/episode/164-how-to-be-a-stable-board-member-with-aileen-lee-brad-feld/) [NIST Generative AI Profile, AI RMF](https://www.nist.gov/publications/artificial-intelligence-risk-management-framework-generative-artificial-intelligence)

### Q10. What proves a startup needs a full-time VP Sales rather than a better sales process?

**Why buyers care:** The wage and onboarding commitment may be hard to reverse. **Good answer covers:** founder-led motion, pipeline quality, stage conversion, repeatability, current managerial bottleneck, alternatives and milestone-based probation. **Expert quote:** *[Pending interview]*.

### Q11. How can a board challenge the founder without letting investor portfolio incentives become the answer?

**Why buyers care:** Directors can possess insight and conflicts simultaneously. **Good answer covers:** good-faith governance, decision authority, recusal where applicable, documented dissent and appropriate independent advice. Reboot's board episode discusses stability and blind spots, without proving any particular legal position. [Reboot podcast: How To Be a Stable Board Member](https://www.reboot.io/episode/164-how-to-be-a-stable-board-member-with-aileen-lee-brad-feld/) **Expert quote:** *[Pending interview]*.

### Q12. What evidence would convince you that an AI-generated pre-mortem is trustworthy enough to use?

**Why buyers care:** Polished text is cheap, verified judgement is not. **Good answer covers:** provenance, test cases, known failure modes, omitted options, versioning, data retention, human sign-off, confidential input and materiality thresholds. [NIST Generative AI Profile, AI RMF](https://www.nist.gov/publications/artificial-intelligence-risk-management-framework-generative-artificial-intelligence) **Expert quote:** *[Pending interview]*.

## Field protocol

1. Send the expert the precise decision context, audience and intended publication format in advance.
2. Disclose any paid relationship, financial interest, referred work or sponsor involvement.
3. Ask each expert for one anonymised *counterexample* to their usual recommendation.
4. Record only with explicit permission; separate raw transcript, edited excerpt and publication approval.
5. Tag answers **confirmed expert statement**, **analyst synthesis** or **unverified claim requiring source**.
6. Ask permission for headshots, affiliations and attribution; never imply an interview happened before it did.
7. Publish a short “Where this answer does not apply” note, including unusual industry, distressed or regulated settings.

## Reusable Q&A card for publication

**Buyer question:** [exact founder decision]. **Guest and verified role:** [name, organisation, source]. **Answer:** [approved exact excerpt]. **What to test:** [one practical check]. **When not to rely on it:** [boundary]. **Quote authorisation:** [date/status]. **Sources:** [linked primary evidence].

No. This document is an editorial invitation and question set; quote fields remain empty until an expert consents, responds and approves attribution.

### Can a founder rely on a podcast guest as a paid adviser?

A podcast can help formulate questions, but it does not establish a guest’s current suitability, impartiality or availability. Vet any actual engagement independently.

### Why ask experts for cases where they were wrong?

It tests whether the expert updates their beliefs in response to evidence. A credible challenger should be able to describe an appropriate change of view without claiming perfect outcomes.

### May an investor-funded expert discuss private coaching sessions?

Only within the actual lawful and agreed reporting boundaries. ICF ethics guidance addresses confidentiality, sponsor communication and conflicts. [ICF Code of Ethics, effective 1 April 2025](https://coachingfederation.org/credentialing/coaching-ethics/icf-code-of-ethics/)
